Self-Run Backup, a NAS Appliance or a Managed Service: Comparing Three Routes

ByHiTechCloud 11/08/2026

The backup question usually arrives framed as a price comparison: a NAS appliance costs this much, a managed service costs that much per month, and building it yourself on a spare server is nearly free. That framing misses most of the real cost.

The real cost of a backup system is not the purchase price. It is the amount of human work the system demands every month and every year, and whether it actually returns your data on the day you need it back.

The three routes in brief

Self-run: backup software running on your own infrastructure, installed, configured, patched and watched by your team. Targets might be disk, tape, object storage, or a combination.

NAS appliance: a packaged storage device with integrated backup software, a management interface, and vendor-supplied updates.

Managed service: a third party takes responsibility for the backup infrastructure, the software, monitoring, and in many arrangements restore verification under contract.

Total operational load: what to measure

For the comparison to mean anything, list the work that recurs and ask who does it under each route.

Who patches

Backup software is infrastructure software with broad reach: it can read almost everything and write into the repository. That is exactly the kind of component that needs timely updates.

Self-run, tracking security advisories, scheduling updates, testing before applying and handling the update that breaks something all belong to your team. With a NAS, the vendor publishes updates but you still decide when to apply them and carry the risk of deferring. With a managed service that work sits with the provider, and you should ask them to state their commitment on patch timelines.

Who monitors

An unmonitored backup system is a backup system nobody has confirmed exists. Jobs fail silently, volumes fill up, certificates expire, an agent stops running on one server — all common failure modes, none of which announce themselves.

Real monitoring is not emailing on job failure. Failure emails get ignored within weeks. It is an active alert when a data source has had no successful backup within a defined window, with a named person responsible for acting on it.

Who verifies restores

This is the sharpest line between a real backup system and a folder containing files that look like backups.

A job reporting success does not prove the data restores. The copy may be missing a required component, may be inconsistent at the application level, may have degraded in storage, or the restore procedure may depend on an encryption key nobody still holds.

Restore verification means periodically taking a backup, restoring it into an isolated environment, checking the data at application level, and recording how long it took and what got in the way. It takes time, and precisely because it takes time it is the first thing dropped when the team is busy. When comparing routes, ask directly: who does this, how often, and what evidence shows it happened.

Leave, turnover and human continuity

A self-run system tends to attach to one specific person — the one who built it and understands the details that were never written down. When that person takes extended leave, changes teams or resigns, the knowledge goes with them.

This risk rarely appears in comparison tables, but it is real and grows over time. A simple test: if the person responsible for backup were unreachable for two weeks, could the team restore a production server from existing documentation? If the answer is uncertain, that is an operational debt rather than a saving.

Capacity growth

Data only grows. The question is not whether more capacity will be needed but how adding it plays out.

With a NAS, expansion means adding disks until the bays run out, then buying a new unit and migrating. That is a project, not an operation. With self-run infrastructure on object storage, expansion is smoother but the team must actively track growth trends and cost. With a managed service, expansion is usually a contract change, and the thing to check is how overage is billed.

Immutability

This requirement has moved to the centre in recent years because ransomware targets backups directly. An attacker with administrative rights over the backup system deletes the copies first, then encrypts the primary data.

Immutable means that once written, a backup cannot be modified or deleted until its retention period expires — not even by an administrative account. A few specifics are worth checking:

  • Whether immutability is enforced at the storage layer or is merely a setting inside the backup software that the same administrative account can reverse.
  • Whether backup credentials are separated from the primary identity system, so one compromised account does not carry everything with it.
  • Whether at least one copy sits outside the reach of the systems being protected, in a separate account or location.

A NAS in the same machine room, joined to the same administrative domain as the servers it backs up, generally does not satisfy this even with snapshots enabled.

The exit path

Every choice is eventually replaced by another. The question to ask at the start is how much work it takes to leave.

For self-run, the exit depends on the storage format. Open formats or formats with an independent reader are straightforward; a proprietary format tied to one product is considerably harder. With a NAS, data usually sits in the device’s own format, and migrating means restoring everything out and backing it up again with new tooling — a long exercise at volume. With a managed service, agree the terms at signing: in what format data is returned, within what period, and by what mechanism.

Side by side

Criterion Self-run NAS appliance Managed service
Patching Your team Your team, on vendor releases Provider
Monitoring Your team Your team Provider, per contract
Restore verification Your team Your team Must be written into the contract
Capacity expansion By infrastructure design Hardware bounded Contract change
Fine-grained control Highest Moderate Within service scope
Dependence on individuals High Moderate Low

When a NAS appliance is genuinely right

NAS appliances take a lot of criticism in backup writing, but several situations make one the most sensible answer.

  • Fast local restore. When a large volume of data has to come back quickly, a copy on the local network restores far faster than pulling it from somewhere remote. That alone justifies keeping a local backup tier.
  • Constrained links. If outbound bandwidth cannot carry the daily change volume, a local target is a hard requirement, with scheduled sync to an off-site tier.
  • Small organisation, stable data. With a few terabytes growing slowly and one capable person responsible, a NAS balances cost against effort well.
  • Second tier in a layered design. A NAS as the near backup target, paired with an off-site copy in a separate account, is a reasonable and common pattern.

What to avoid is a lone NAS in the same room as production, with no second copy and no immutability. That configuration protects against hardware failure and operator error, but not against fire, theft or a deliberate attack.

Questions to answer before deciding

  • How long does it take to restore the most critical system, and has that number been measured or only estimated?
  • How much data loss is acceptable for each class of system?
  • Who receives the alert when a backup job fails, and does that person have time to act?
  • When was the last restore performed, and was it documented?
  • If the infrastructure administrative account were compromised, which backups would still be intact?

Until those five have answers, comparing prices across the three routes does not tell you much.

How HiTechCloud can help

HiTechCloud is an AWS partner and a Google Premier Partner, and also operates in-country infrastructure. We help teams review their current backup position, set recovery time and acceptable data loss targets per class of system, design a layered architecture with an off-site copy and immutability, and operate and periodically verify restores within an agreed scope.
